Full workflow audit, then a practice management system chosen and implemented across the firm.

The problem

Document management, client communications, case tracking and billing were each being handled separately, and none of them talked to each other. The same case details were retyped in several places. Timekeeping was reconstructed from memory at the end of the week. Travel expenses were reconciled by hand. Nobody in the firm could say what any of it was costing, only that it was eating into fee-earning time.

What we did

We mapped the firm's operations end to end and put a figure against each point where time was going missing. The audit ranked what was worth fixing, and the highest-value item turned out not to be a bespoke build at all. It was selecting the right practice management system, CaseFox, and implementing it around how the firm actually works rather than accepting its defaults.

What changed

Roughly six hours a week came back to every lawyer in the firm. Manual timekeeping and travel reconciliation both fell in cost and in the time they consumed. We are still retained on the account, which is the part we are most pleased about, because it means the system did not need rescuing once we handed it over.

The system nobody trusts

Half the records are stale, because updating the system always loses to the thing in front of you: the viewing, the hearing, the client on the phone. The same contact exists three times under slightly different names. Eventually the team stops trusting it and the real picture moves into people's heads and into WhatsApp. We clean the data, then remove the reason it went stale, so the updates that can happen without a person stop needing one.

The pipeline that stalls quietly

Enquiries arrive, get a first reply, and then sit. Nobody decided to drop them. They fell behind whatever was louder that day, and by the time anyone looks again the enquiry has gone cold or gone elsewhere. We put a visible stage on every enquiry and automatic follow-up on the ones that go quiet, so nothing depends on someone remembering.

The leads you already paid for

Every business has a list of people who enquired months ago and were never properly followed up. That list was paid for once already, in advertising, in time, or in somebody's attention. A structured reactivation against it, personalised properly rather than blasted at everyone, is usually the fastest revenue in the building, and it costs nothing to acquire.

The admin around the edges

Confirmations, chase-ups, intake forms, triage, the monthly statement somebody assembles by hand. Each one is small enough to feel not worth fixing. Together they are a day a week. We take these first, because they pay back inside a month and they give the team confidence that the rest will work.
